For Pakettipiste, success brought it's own challenges

As Pakettipiste’s carrier-agnostic parcel locker network grew increasingly popular, they encountered a critical challenge: their customers demanded greater capacity, but their indoor-only locations created a natural ceiling for growth.

Existing hardware solution was reaching end-of-life status

Originally launched in 2018, Pakettipiste’s hardware infrastructure remained technically sound. However, their solution provider made a strategic decision to discontinue the solution. While lockers and spare parts remained available, the software ecosystem was effectively being phased out. Pakettipiste was being pushed towards a new platform that did not align with their operational needs or partner expectations.

New hardware limitations

The challenge extended beyond aging hardware. When exploring solutions with their existing service provider, Pakettipiste discovered that the next-generation hardware offerings fell short of their needs, since new option lacked crucial components necessary to support an agnostic network, threatening to lock them into a single vendor solution, at a time when operational flexibility had become critical for future growth.

More capacity was needed

Pakettipiste faced mounting pressure as e-commerce volumes surged and customer demands escalated. Their existing network was approaching critical utilization levels, necessitating an urgent expansion strategy. The current infrastructure could no longer support the rapid growth in parcel delivery volumes, making outdoor expansion a strategic imperative.

Challenges and goals of the project

Decoupling hardware and software.

The shift from a turnkey solution to a more flexible system required careful change management. While turnkey solutions offer comfort through their all-in-one nature, they often come with premium pricing and vendor lock-in. 

We supported Pakettipiste in understanding and embracing the advantages of a more competitive solution. 

Managing pushback from old vendor

A critical concern was managing the migration process while their existing hardware vendor was pushing back.  This situation required careful navigation to ensure service continuity while moving forward with the transformation. 

CollabNet’s experience with similar transitions helped develop strategies to maintain operations throughout this delicate period.

International nature of the project

The international nature of the project required new approaches to collaboration. We developed effective strategies for remote meetings, communication, and mutual testing, ensuring smooth coordination despite geographical distance. 

Through persistent collaboration and innovative problem-solving, we helped Pakettipiste achieve all their transformation goals while maintaining service quality throughout the transition.

Preserve old flows, but optimize them

Creating software that preserved the customer experience while optimizing operational flows presented another key challenge. Pakettipiste’s customers relied on their service, so any changes needed to enhance rather than disrupt their experience. 

Through careful design and testing, we ensured the new system maintained familiarity while introducing improvements.

Time pressures

Meeting the hard deadline of the contract end date added time pressure to the project. There was uncertainty about whether the current solution provider would maintain services until the very end. 

Our methodical approach to parallel system implementation helped mitigate this risk.
